Single-Minute Exchange of Die (SMED)

SMED is a lean method for reducing changeover time, developed by Shigeo Shingo, that separates setup tasks that can be done while equipment runs from those that require stopping it, aiming for changeovers measured in single-digit minutes.

SMED, also called quick changeover, analyses every step of a changeover, the time from the last good part of one product to the first good part of the next. Internal activities can only be done while the machine is stopped, while external activities, such as preparing tools, materials and documents, can be done while it is still running. The method converts as many internal activities as possible to external ones, then streamlines the remaining work through standardised fixtures, quick clamping, parallel work and the elimination of adjustments.

Shigeo Shingo developed SMED through work with Toyota and other Japanese manufacturers, and the name reflects the goal of changing press dies in under ten minutes. Short changeovers make smaller batches economic, reduce inventory, increase flexibility and recover availability lost to setups. SMED is used on presses, injection moulding machines, packaging lines, machine tools and process equipment.

Successful SMED starts with recording a real changeover, often on video, and timing each element. Improvements should be captured in standard work and checklists so that gains are sustained. Adjustments and trial runs after setup are often the largest hidden losses. Any modification to machines or fixtures is governed by the OEM documentation, applicable machinery safety standards and approval by qualified personnel.
